Why AI Champions Programs Fail

Your company appointed AI champions. Gave them titles. Maybe even gave them budget. Definitely gave them enthusiasm.

Six months later, adoption hasn't moved. The champions are burned out. The skeptics are more skeptical than ever. And leadership is wondering why they spent all that money on lunch-and-learns nobody wanted to attend.

Here's the thing. The AI champions model isn't just ineffective. It's actively counterproductive. And until you understand WHY, you'll keep running the same playbook and getting the same results.

Every enterprise technology adoption study tells the same story. People don't adopt tools because someone told them to. They don't adopt tools because someone was enthusiastic about them. They don't even adopt tools because leadership mandated it.

People adopt tools when they see someone LIKE THEM — same role, same pressures, same constraints — getting measurably better results.

Not theoretically better. Measurably better.

This is the difference between push adoption and pull adoption. Champions programs are push. They push information, training, enthusiasm onto people who didn't ask for it. Pull adoption happens when someone sees a peer's results and thinks: “I want that.”

Push creates compliance at best. Pull creates genuine adoption.

You can't train your way to adoption. You can't evangelize your way to adoption. You have to DEMONSTRATE your way there.

Do This Monday

Identify one team in your organization that has a specific, visible, painful operational problem. Not a team that's excited about AI — a team that's drowning. Approach their manager with this pitch: “I want to spend two weeks helping your team solve [specific problem] using AI. No training sessions. No mandates. We pick one workflow, we automate or augment it, and we measure the before and after.” When it works, ask that team to present their results at the next all-hands. That single presentation will drive more adoption than six months of champions programming ever could.
